We approach client challenges with a sound and proven methodology consisting of three elements:
(1) Fully understand the client challenge (project),
(2) Our proven Consulting Approach, and
(3) Our Business Technology Framework (alternatively another formal Enterprise Framework)
(1) Client challenge (Project)
Clients challenge us with project goals which are typically directed at cost reduction, revenue generation or both.
First and foremost we want to fully understand the client's goals and then propose a project which is aimed at accomplishing the task in the smallest possible timeframe and budget. We formally present a written project proposal and sign a project charter which the client can rely on. Throughout the course of the project we keep the client abreast of what's happening (project monitoring). We are flexible and accept changes in the project charter, in line with the basic project goals, at all times.
(2) Consulting Approach
The way we solve client challenges is by following three consecutive steps. We analyse the task at hand, we design the solution and subsequently we implement the solution. It depends on the client and the project charter to which extent we are involved in each of the three steps.
A thorough analysis of the business problem is mandatory for the success of the project. For example before designing a business process as a replacement for an old worn out process it is important to understand in detail what is wrong with the previous one. The old As-Is process is documented to be later compared to the new To-Be process. Another step often required in the Analyse step is a gap analysis to competitors. The gap analysis yields valuable insight for the design of new processes. Lastly, the Analyse step requires a risk assessment of what can go wrong if the client continues with the old process. This information will be revealed during the analysis when we go through the details with the people working within the old process.
The result of the Analysis step is a written report which is formally presented to management (e.g. the steering committee). A sign-off is required before the subsequent project Design stage can begin.
The design step of a project is the pre-requisite for creating something new, for example a new business process replacing an old worn out one, or a new business process for a new product line. This requires innovation which is not always easy to accomplish for the client organisation. The shackles of the old circumstances can be very strong and tight. Led by demanding project goals we help to overcome barriers to innovation with new ideas, attitudes and tools. We help to design the new process, simulate the future performance of this process and define the business requirements for the new systems supporting the new process. As we believe in strong teamwork, we work closely with client-teams to accomplish the Design step. Lastly we make sure that the new process fits into the client's organisation and systems. This integration task is mostly heavily IT related.
The result of the Design step is a written report which is formally presented to management. A working prototype of a new process ⁄ system is often another result.
The implementation of a new or amended solution to a client's business problem is the pinnacle in a consultant's life. He's helping to create something new that's going to move the client's organisation forward. It is here that the famous "rubber meets the road". Each implementation project is different but typically encompasses:
- Recommendation of a specific solution to a problem
- Proof of concept
- Management of the deployment cycle of a solution
- Train⁄educate the business users of the solution
The result of the Implemention step is a successfully running solution to a business problem, one that proves to be fulfilling the demanding goals of the project.
(3) Business Technology Framework
Frameworks are blueprints of the whole organisation. They help to manage the complexity of project tasks. Our Business Technology Framework is derived from working with various Enterprise Architecture (EA) frameworks. Our framework is being used by both Business and IT people. It helps to understand the complexities of an organisation by mapping the various elements (Strategy, External stakeholders, Organisation, People and Culture, Business Processes, the Integration of Business Systems and Performance Management) and their relationships. It guides our project work for client organisations. If clients want us to work with their own frameworks we are happy to comply.
